Start with definitions

Decide what counts as a conversation, a response, a resolution, and an escalation. A conversation closed without handover is an operational event; it does not by itself confirm that the customer’s issue was solved. Name the distinction in your reporting.

Balance speed with quality

Track response and resolution times, repeat contacts, escalations, and customer feedback where available. Sample answers for factual correctness and appropriate next steps. A fast but incorrect answer should not score well.

Segment the work

Separate product questions, policy questions, order support, and exceptions. Note language, channel, and time of day when they affect the experience. Overall averages can hide a category that needs attention.

Make the review lead to action

Compare consistent time windows and document changes in volume or staffing. Choose one improvement owner for each recurring issue. Keep the scorecard short enough that the team actually uses it.
