Start with the costs you can observe, and keep estimates separate from measured outcomes.
Define the problem precisely
Choose a specific symptom: repeat order-status contacts, slow responses to sizing questions, or unclear returns. Review actual conversations and identify where the customer’s task became difficult.
Measure the work
Track conversation volume, repeat contacts, handling time, and escalations over the same period. Use your team’s real loaded hourly cost when estimating effort. State assumptions and avoid counting an automated reply as a confirmed resolution.
Look for the cause outside the inbox
A recurring shipping question may come from an unclear delivery page. Repeated sizing contacts may come from inconsistent product data. Fixing the source can be more useful than making the same answer faster.
Choose one improvement and check it
Make a targeted change, record when it happened, and compare a similar period. Watch customer feedback and repeat contact as well as volume. Sales, promotions, and seasonality can affect the result, so keep the conclusion proportional to the evidence.
